Warehousing efficiency in a small warehouse

Small warehouses generally have different needs than large warehouses. They usually do not have warehouse management systems that are data intensive and involve high capital investment. Operational procedures are more nebulous and management control is less rigid. Because of the difference in operational approach, different measures are needed in order to enhance productivity. This paper describes the results and insights gained from a study of the inventory control and warehouse operations at an industrial distributor of maintenance and repair items. The accuracy of the inventory and the efficiency of order picking are studied and appropriate measures are proposed in order to improve operations. Improvements are in the areas of process organization, inventory accuracy, inventory control, and order picking. Implementations and results are reported. Major improvements include lowering inventory levels and more efficient order picking

Otimização da atividade de picking num armazém de peças – um caso de estudo

Mestrado em Engenharia Mecânica – Gestão IndustrialEste trabalho descreve um caso de estudo que visa a otimização da operação de recolha num armazém de distribuição de peças. Armazéns que empregam métodos manuais em que o colaborador se desloca ao lote, a atividade da recolha de produtos em armazém, para satisfazer uma encomenda específica de um cliente, tem sido frequentemente identificada como uma tarefa de trabalho intensivo. Por esse motivo, a minimização dos custos operacionais, tendo em consideração que o nível de serviço nunca poderá ser prejudicado, qualquer ganho obtido na atividade de recolha, traduz-se numa vantagem significativa. O objetivo do presente projeto é o estabelecimento de um processo de definição de rota de recolha simples e eficiente, tendo por base as características pouco comuns do armazém: um layout não-retangular e um perfil especial de encomendas dos clientes. Sobrepondo-se a pequenos reajustes da implementação, deslocalização de peças baseadas na classificação ABC e implementação da metodologia 5S, foi estudado um modelo de definição de rota e implementado na plataforma MS-Excel. Alicerçado na vontade da melhoria contínua, a procura e implementação de uma rota adequada, alinhou os esforços da equipe o que se veio a repercutir num crescimento visível da sua eficiência, aumentando-a em cerca de 25%. Para além disso, o resultado positivo de uma auditoria executada por técnicos da Komatsu, concedeu a mais elevada classificação à operação de peças. Um resultado desta monta promove a imagem externa na empresa no mercado local e reveste-se de particular importância como um marco para operações congéneres.This paper describes a case study on the optimization of the picking operation in a parts distribution warehouse. In warehouses employing manual picker-to-parts methods, the activity of retrieving products from storage to attain a specific customer order, has been long identified as a labour-intensive activity. Therefore, taking in account that the service level should never be harmed, any gain to be achieved on the picking activity, leads to significant advantages on the minimization of the operational costs. The main goal of the project was to establish a simple and efficient routing process for picking activity, based on the characteristics of the uncommon non-rectangular warehouse layout and the customer orders activity profile. On top of minor layout readjustments, parts relocation based on inventory ABC classification and implementation of the 5S methodology, a tailored routing algorithm was developed and implemented on a MS-Excel platform. Triggered by the will of continuous improvement, the search and implementation of an adequate routing policy has aligned the team efforts with visible increase on the efficiency of order picking which increased by near 25%. Furthermore, the positive outcome of an audit, performed by the company´s major franchise, granted their highest rate to the parts operation. Such a remarkable result promotes the external image of the company in the local market and sets a milestone to similar parts operations
